Agentic solutions are having a moment. We’ve taught machines to plan, decide, call tools, and occasionally surprise us in ways that feel suspiciously like personality. But here’s the catch: no amount of clever prompting can save a messy workflow. If your process is chaos, your agent will simply automate that chaos—faster.

Understanding workflows is the unglamorous superpower of building reliable agentic systems. Think of a workflow as the script behind the improv. Sure, your agent can riff, but it still needs a stage, a plot, and a sense of when to exit before things get awkward.

At its core, a workflow defines what happens, in what order, and under which conditions. For humans, we often fill in the gaps with intuition, judgment, and a quick Slack message. Agents, however, don’t “wing it” well without guardrails. If you haven’t mapped your inputs, outputs, decision points, and failure modes, your agent is essentially a very enthusiastic intern with no onboarding.

Good workflows answer questions like:

  • What triggers the process?

  • What data is required and where does it come from?

  • When should the agent act versus escalate?

  • What does “done” actually look like?

Without these, your agent may happily loop, hallucinate, or make decisions based on incomplete context—like confidently emailing a customer apology… for a problem that doesn’t exist.

The irony? The more autonomous your agent is, the more deliberate you must be about workflow design. Autonomy isn’t about removing structure; it’s about embedding structure into decision-making paths. Clear workflows enable agents to reason effectively, recover from errors, and collaborate with other systems without turning your architecture into a spaghetti bowl of API calls.

So before you build your next agent, resist the urge to start with prompts. Start with the journey. Diagram it. Stress-test it. Find the weird edge cases where things break (because they will). Then—and only then—hand the keys to your agent.

Because in the world of agentic systems, brilliance isn’t just intelligence. It’s choreography.
